Use this to tell the story of the last quarter and get decisions in a room. Next-quarter detail belongs in the roadmap workflow, not as a second QBR.
01Read the quarter
Pull the numbers and the qualitative. Grade OKRs. Explain misses. Do not start slides yet.

02Write the story
What worked, what did not, what you will change. One page an exec can read in three minutes. Point next-quarter bets at the roadmap workflow instead of designing the quarter here.
03Build the deck
Twenty to thirty slides. Appendix for the curious. Decisions needed, not a data dump.
04Run and follow up
Facilitate for decisions. Then notes, owners, and the list that goes into roadmap planning.
